Key Intelligence Takeaways
- Measure the baseline before changing the workflow.
- Time saved is useful only when quality and adoption remain acceptable.
- Early pilots should measure learning as well as financial return.
AI business cases often begin with a large estimate of hours saved. The estimate may be useful as a hypothesis, but it is not a result. People may spend the saved time on review, correction, customer service, or work that was previously impossible to do.
A stronger measurement plan tracks what changed in the workflow and whether the change mattered to the business. This creates a defensible case for continuing, adapting, or stopping the initiative.
ANALYSIS // 01
Build a baseline
Record how long the current process takes, how often it occurs, how much rework it creates, and where quality issues appear. The baseline does not need to be perfect, but the method should be consistent.
Include variation. A process may be quick for simple cases and slow for exceptions, which means an average can hide the area where AI is actually useful.
- ✦Cycle time
- ✦Volume and variation
- ✦Rework
- ✦Quality or service measure
ANALYSIS // 02
Measure the whole workflow
After implementation, compare the same measures plus review time, exception rate, adoption, and incidents. A fast first step may simply move work into a hidden review queue.
Use both quantitative and qualitative evidence. Staff feedback can reveal confusion or risk that a dashboard does not show.
- ✦AI processing time
- ✦Human review time
- ✦Exception and correction rate
- ✦Adoption and trust
ANALYSIS // 03
Separate results from assumptions
A business case should label observed results, estimates, assumptions, and future possibilities separately. This makes the decision more credible and gives leadership a clearer view of uncertainty.
The first pilot may be valuable even when the financial return is not yet proven if it reduces uncertainty about data, workflow fit, or adoption.
- ✦Observed result
- ✦Estimate
- ✦Assumption
- ✦Next evidence needed
